Pillar 4 of 5

Value Dashboard™

See whether delivery is creating value.

The nervous system of the VDS framework. Contains business KPIs, technical metrics, impact measurements, and real-time friction. Allows weekly visualization of whether software is creating value or just delivering tasks.

Why it matters

A dashboard of delivery activity cannot detect Value Erosion. Putting business and impact indicators next to friction and learning keeps the whole story visible, including the parts that did not work.

  • •Complete ROI visibility in real-time
  • •Early detection of friction and risks
  • •Data-driven decision making, not intuition
  • •Automatic identification of expansion opportunities
  • •Absolute transparency for stakeholders
  • •Continuous monitoring of value vs. invested effort

How it works in five steps

  1. 1

    Choose few indicators

Pick a small set that connects to your Canvas KPIs. More numbers rarely means more insight.

  2. 2

    Cover all four kinds

Business (the metric), impact (change in behavior), friction (debt, delays, manual work) and learning (what you validated or disproved).

  3. 3

    Set baselines and targets

Record where each indicator starts and what movement would count as success.

  4. 4

    Define the reading rhythm

Decide when and by whom each indicator is read, tied to your QVR dates.

  5. 5

    Report the gap

Show the distance between promised and evidenced value, including what is still an assumption.

Worked example: after the reorder QVR

  • •Business: 30-day repeat rate, baseline 18%, target 24%.
  • •Impact: share of order-history visits that use the Buy again button.
  • •Friction: manual product mapping took two days each week.
  • •Learning: customers reorder consumables far more than anything else.

Illustrative example, not real data.

What is the Value Dashboard™?

It's the VDS™ measurement system. Not a generic metrics panel, but a strategic control board that shows how each QVR is moving the business.

Why is it essential?

Because what isn't measured, isn't improved.

Traditional teams deliver features without knowing if they generated value. The Value Dashboard™ solves:

  • Lack of impact visibility
  • Vanity metrics (downloads, registered users)
  • Disconnect between development and results
  • Invisible ROI for stakeholders
  • Teams without business feedback

Components of the Value Dashboard™

1. Direct Impact Metrics

These are the metrics each QVR was designed to move:

  • Conversion rate
  • Revenue per customer
  • Cycle time
  • Cost per transaction
  • Errors per operation
  • User retention

Characteristics:

  • ✅ Automatically measurable — No manual reports
  • ✅ Real-time updated — Immediate visibility
  • ✅ Linked to QVRs — What was the impact of each delivery
  • ✅ With baseline — Before vs. after the QVR

2. Hypothesis Validation Indicators

How many hypotheses were validated or rejected:

  • Validated hypotheses: moved metric as expected
  • Partial hypotheses: moved something, but less
  • Rejected hypotheses: didn't move anything

Utility:

  • Accelerates organizational learning
  • Reduces investment in ideas that don't work
  • Increases confidence in future predictions

3. Portfolio Health Score

What percentage of work is generating real value:

Health = (QVRs with positive impact / Total QVRs) × 100

Interpretation:

  • ✅ 80-100% — Excellent portfolio
  • ⚠️ 50-80% — Improve QVR selection
  • ❌ <50% — Review prioritization process

4. Value Trends

Evolution of impact over time:

  • Is the generated value increasing?
  • Are QVRs becoming more effective?
  • Is the team improving in validation?

Typical visualizations:

  • Line chart: cumulative value per sprint
  • Bar chart: impact per individual QVR
  • Heat map: areas of greatest value generated

5. Cumulative ROI

How much value has been generated vs. how much has been invested:

Cumulative ROI = (Generated Value - Development Cost) / Development Cost × 100

Example:

  • Development investment: $100,000
  • Generated value (additional revenue): $350,000
  • ROI: (350,000 - 100,000) / 100,000 = 250%

6. Validation Speed

How long it takes the team to validate a hypothesis:

  • Average time from Canvas to deployment
  • Average time from deployment to measurement
  • Complete learning cycle

VDS™ Goal:

  • ✅ 7-14 days per QVR — Fast and effective
  • ⚠️ 15-30 days — Review QVR complexity
  • ❌ >30 days — QVRs too large, divide more

How to implement the Value Dashboard™

Phase 1: Define key metrics

  1. Identify the 3-5 most critical business metrics
  2. Ensure they are automatically measurable
  3. Establish current baselines
  4. Define quarterly goals

Phase 2: Connect metrics to QVRs

  1. Each QVR must declare which metric it will impact
  2. Record expected movement value
  3. Record post-deployment measurement date
  4. Automate metric capture

Phase 3: Visualize and share

  1. Dashboard accessible to entire team
  2. Daily automatic update
  3. Alerts when a metric deviates
  4. Automated weekly reports to stakeholders

Phase 4: Iterate based on data

  1. Review health score weekly
  2. Analyze which QVRs generated more value
  3. Replicate successful patterns
  4. Discard low-impact approaches

Differences from traditional dashboards

Traditional Development Dashboard

  • ❌ Focus on activity — Completed tasks, commits, builds
  • ❌ Technical metrics — Test coverage, open bugs
  • ❌ No business connection — Doesn't show impact on revenue or users
  • ❌ Static — Manual weekly reports
  • ❌ For technical team — Technical language, hard to understand by stakeholders

Value Dashboard™

  • ✅ Focus on value — Impact on business metrics
  • ✅ Strategic metrics — Conversion, revenue, retention
  • ✅ Direct business connection — Each QVR shows ROI
  • ✅ Real-time — Continuous automatic update
  • ✅ For entire organization — Business language, understandable by all

Practical case - Fintech

Context: A fintech startup wants to increase loan approvals.

Implemented QVR: Replace long form with instant pre-approval.

Metrics in the Value Dashboard™:

Direct Impact Metric

  • Conversion rate (complete application):
    • Before QVR: 18%
    • After QVR: 29%
    • Δ Impact: +61% improvement ✅

Hypothesis Validation

  • Original hypothesis: "Simplifying form will increase conversion by 20%"
  • Actual result: +61% improvement
  • Status: ✅ Hypothesis validated (exceeded)

Portfolio Health Score

  • Total QVRs this quarter: 6
  • QVRs with positive impact: 5
  • Health Score: 83% ✅ Excellent

Cumulative ROI

  • QVR cost: $15,000 (2 weeks of team)
  • Additional revenue (3 months): $120,000
  • ROI: 700% ✅

Validation Speed

  • Time Canvas → Deployment: 10 days
  • Time Deployment → Measurement: 7 days
  • Complete cycle: 17 days ✅ Within VDS™ goal

Conclusion:

The Value Dashboard™ showed clear evidence that simplifying the form generated real impact. The team can now:

  1. Replicate the pattern in other areas (e.g., card applications)
  2. Justify budget with 700% ROI
  3. Increase confidence of stakeholders in the VDS™ process
