Pillar 1 of 5

Value Architecture Canvas™

Design the value before you design the solution.

The central strategic tool of VDS that transforms an idea, project, or technical requirement into a clear value architecture, before writing the first line of code.

Why it matters

Most Value Erosion starts here. When impact is never designed, no dashboard can show it later. The Canvas turns "we should build X" into an agreed, testable bet, and it surfaces the friction and the risks while they are still cheap to deal with.

  • •Complete clarity of expected ROI before investing
  • •Risk reduction from project inception
  • •Full alignment between business and technology
  • •Quick identification of the first high-impact QVR
  • •Clear and validatable hypotheses for each initiative
  • •Anticipated friction mapping to mitigate impediments

How it works: the seven sections

The seven sections: Strategic Objectives, Critical KPIs, Impact Hypothesis, Users and Beneficiaries, Anticipated Friction, Risk Indicators, QVR Identification.

  1. 1

    Strategic Objectives

Write the business objective this initiative serves, in one or two sentences.

  2. 2

    Critical KPIs

Name the metrics that will tell you the objective is moving, with a baseline and a target.

  3. 3

    Impact Hypothesis

State the bet: "We believe that by implementing X we will achieve Y, which will move Z in N time."

  4. 4

    Users and Beneficiaries

Identify who changes behavior and who benefits, so you know who to observe.

  5. 5

Anticipated Friction, Risk Indicators and QVR Identification

List the friction and risks you can already see, then pick the first Quick Value Release that tests the hypothesis.

Worked example: an online store

  • •Strategic Objective: grow repeat revenue from existing customers.
  • •Critical KPI: 30-day repeat purchase rate, from 18% to 24%.
  • •Impact Hypothesis: by implementing one-click reorder, we will make repeat buying easier, which will move the 30-day repeat rate from 18% to 24% in six weeks.
  • •Anticipated Friction: order history data lives in two systems.
  • •First QVR: one-click reorder for the ten most reordered products only.

Illustrative example, not real data.

What is the Value Architecture Canvas™?

It's a bridge between business and technology. Its function is to ensure that:

  • The team understands the expected impact
  • The organization knows what it's buying
  • Execution starts from clear hypotheses
  • Risk is reduced from the beginning
  • The right QVR is identified quickly

Why is it essential?

Most projects fail due to lack of strategic clarity, not technical problems.

The Canvas solves:

  • Diffuse prioritization
  • Backlogs without direction
  • Requirements without justification
  • Unrealistic expectations
  • Deliveries without impact

Components of the Value Architecture Canvas™

1. Strategic Objectives

Defines what major business goal this project supports:

  • Increase revenue
  • Reduce costs
  • Accelerate times
  • Improve conversion
  • Increase retention
  • Reduce risks

2. Critical KPIs

How success will be measured:

  • Conversion rate
  • Time per process
  • Cost per transaction
  • Errors per operation
  • Customer satisfaction

3. Impact Hypothesis

Clear statement:

"We believe that by implementing X, we will achieve Y, which will move Z metric in N time."

4. Users and Beneficiaries

Who does it help? What friction does it eliminate?

5. Anticipated Friction

Everything that could reduce impact:

  • Technical debt
  • External dependency
  • Data problems
  • Manual processes
  • User resistance

6. Proposed QVR

The first release capable of moving a real metric.

7. Risks and Assumptions

What are we betting on? What could go wrong?

How to implement the Canvas

  1. Bring together business + technology
  2. Take a requirement
  3. Formulate its hypothesis
  4. Map the friction
  5. Identify the QVR
  6. Define how to measure it
  7. Document it in the Canvas

Real Use Case

Retail Industry — Inventory Optimization

  • Problem: Losses due to excess inventory
  • Strategic objective: Reduce operating costs
  • KPI: % of dead inventory
  • Hypothesis: A forecasting module will reduce dead inventory by 20%
  • QVR: Simple dashboard with top 20 critical SKUs
  • Result: 8% reduction in 6 weeks
